Fear And The First Audit

Right, I am here with the lovely Anita and we are going to be doing a recording around the and not investor order, but just the mindset shift that that you've had as a business owner and property manager into implementing these. And so we are going to talk about that. And I have a couple of of questions, heavy questions that I'll ask you to throw into the mix. So welcome. Thank you. Thank you for having me. So we were talking about annual investors today, weren't we? Yes. Okay. Great. And we're talking about language with clients as well. So we how I'm gonna ask you like a pretty honest question. How many years have you sat on the idea of doing the annual investor audit?

18 months before we started doing them.

And what stopped you from doing them at the start? Fear of getting it wrong. Uh really is what it comes down to. And I I mean I could come up with the excuse and say I was really busy. And obviously we had a lot of other things going on at the time with the business. We were relocating office, changing software, had change of staff. But really, if you're gonna drill down to it, it was it it comes down to I was worried I couldn't find the time myself to properly understand it and deliver like deliver that to the clients in a way that I thought was most valuable for them.

Yeah. So you did your first one

Sending Invites Without Overload

a couple of months ago? Yeah, probably about three months ago.

Yeah.

And you was it you that sent off just like a couple?

SPEAKER_00 1:41

So I was basically doing it 50 owners at a time. Yeah. We had 250 properties under management, so I was going to do it in waves of, you know, five waves basically, because I was still super nervous about it and I was worried I was just going to get absolutely inundated and not have the capacity to actually reply and book in these audits with the owners. So I was just doing 50 at a time. Yeah. But then I got, I think I did 50 in one week, and then I did 50 again two weeks later, as in the invite sending the invites out. And then after that, I realized that when I sent those 50 invites out, maybe sort of I was getting what is the percentage, like 10% at most, would book in. So it kind of calmed my nerves a bit, thinking, right, well, I'm not going to be run off my feet, even though I'm not going to have 50 people knocking on my door trying to book in for this order.

Yeah.

And so then I just bit the bullet and sent out the last 150 all in one go.

Yeah, yeah, great.

So your stats, are they still about, would you have said when you sent out the whole bulk, was it still about 10% that took it up or?

SPEAKER_00 2:47

No, it was less. It would have been when in when you look at it as a whole as 250 properties, it I think I probably had closer to 5%. Yeah, that that actually took me up. And I when I ran my end of financial year, I resent the invite to all the clients again because it tied in with the information I was providing in my newsletter. And I had another little uptake then. But yeah, aside from that, no, we would have landed on around 10% of the portfolio of clients that actually took me up on the offer of the audit.

Yeah. And I think that it can be very reflective of the type of clients that you've got. Because, like for me, I've got clients that are like mainly interstate investors, mainly sort of more of a basic standard home where you deal with a higher-end client and local. Correct. So that's reflective in that 10%. Because I would probably honestly say that I don't know whether I've had many of my like local investors take it up. Yeah.

And it's funny that you say that because when I do look at the clients that did book in, it is the over East. Is it? Yeah. And and probably the clients who were always very driven from an investment perspective as opposed to it used to be their principal place of residence or their traveling. So it's very much focused on those clients that are savvy investors and very much in the game operating it more as a business model as opposed to a mum and dad investor.

Yeah, amazing. So that's really good feedback to understand that between, let's say, between 10 and 30% of people will take you up on the audit. But I still stand by the fact that it's the invite that's important. 100%.

And that's where the value is. Absolutely. Because there is a number when I did another survey recently. Again, I said, look, if you want to have an order on your property, you know, feel free to book in. And there's an option there for them to say, yes, please contact me. I'll think about it and reach out when I'm ready. And then there was no, I've already had one. And a lot of them selected the I'm interested, but I'll reach out when I'm ready option, as opposed to, you know, wanting to jump in and do it straight away. So I think sometimes it is the fact that they've got the invite, they know the service is there, they just go, wow, that's really awesome. I can do that when I'm ready. It is that's what adds, you know, some of the initial value, the perceived value. And then when they actually do the audit, it's just, I mean, they just become raving fans once they've done that.

Yeah, absolutely. So I am so glad. I know when you sent me through the message to say it, it honestly, I was like, oh my God, so good. Like, I think you don't understand the value until you've done one and you've had an owner like text you to say, oh my god, that was awesome, or like it's like they don't know what to expect. And it it genuinely blows them away. Like Steve

The Value Add Mindset Shift

Yeah, 100%. And I think at the end of the day, what we've had this conversation before about the role of a property manager. And for so long, property managers have done inspections, organized maintenance. They haven't been viewed either by themselves or the in, you know, from outside the industry as a whole as experts in investment and property management. It's very much just people have this perception that property managers are just this admin-based role, and there's no real value add aside from just taking away some stress for collecting the rent and checking the property and managing maintenance. So I think a big part of that is educating your clients, but also for the property managers to understand if they just sit down and do one of these audits themselves, they realize very quickly the value that they can actually give to their clients. The clients have no idea because there is no perception out there that this is something that property managers are capable of or offer as a regular kind of service. So I think what's what's a really good takeaway for people to think about is as we're seeing this shift in the market, thanks to the federal budget in part, but also just we're coming to that point where the market is shifting. Property managers really want to be thinking about where are we adding value for our clients? But not just that, it's really thinking about that next wave of investors that are coming through and how you can support them and how you can find them. Because I think that is the direction that property management is going. And that is really where we're going to find the value. And that's where property managers are going to start building their confidence from and be able to have those conversations with their clients around that.

Advice Boundaries And Referrals

Every now and then I come up with a property manager that might say something like, well, you know, they feel like they're overstepping from an advice point of view. And are they doing something over and above what they should they're professionally trained to do? What's your thoughts on that? Have you ever felt like you were giving advice to someone that you're not warranted to do?

SPEAKER_00 7:43

Personally, no, I don't. But I do always go into the audit with a bit of a disclaimer to the owner or the client and explain look, when we go through this audit, there will be topics that we're going to touch on that you'll need to seek further advice on, whether that be through their mortgage broker, their accountant, their depreciation specialist, etc. But however, we will actually cover off on some things. And it's really more than anything about getting them thinking. It's still their investment at the end of the day, where it's there to facilitate that thought process and guide them to the right people. So I have referral partners that I work with, mortgage brokers, accountants, et cetera. So I offer for my clients, if they don't have one, I can introduce them. And if they would like an immediate response while we're in that order, the mortgage broker is actually invited along to that order so that they can have their questions answered there and then. I think the key is just to be really honest. We are very knowledgeable on the property itself, the market, what's happening in the real estate market, sales or property management. But we're not qualified in those other areas. However, if you've ever bought a property, owned a property, if you have conversations with the right people, you're going to have an understanding about how interest rates work, what a yield is on the property. And really, as a property manager, you should know that if you want to be really good in your role and excel for your clients and also in your career, you want to have an understanding of how the broader picture of property investment works, not just property management.

So I think you shouldn't be nervous about having those audits because you don't have the qualifications. If you have an honest conversation with your client and they understand you're sharing information with them to then act on and you can invite them or introduce them to the right people, at no point are you giving them financial advice. You're purely just showing how their asset is performing.

Yeah. I I always touch on clients with their mortgage rate and always ask them what's the interest rate on the property. For me, I just like roughly knowing as an idea where you're at, like, and they might go, okay, I'm at 6.34%. Sometimes they don't know. And it even just by asking the question allows them to think, oh, I wonder what my interest rate is. Like even just triggering that's important. And then I I also the it's the all the advice, sorry, the advice I guess that I give to them about their interest rate is I would say to them, Do you have an a finance broker who touches base with you every 12 months to let you know how your how your mortgage is tracking? And they go yes or no. And if they say no, I said, no worries. I said a good finance broker should actually be in touch with you every 12 months, maybe even more frequently, to let you know if you're on the best rate for your property. So if you've got someone that does that, fantastic. I'm you know happy that that's getting checked off. If you don't, do you want do you want me to put you in touch with someone that can do that for you? So it's like literally like I'm not giving advice on your mortgage, but I'm letting you know what you should expect as an investor and who you should reach out to, or I can put you in touch. That's that's how you have that conversation without feeling like you're overstepping the line.

Correct. And I think the thing is that you need to remember that client is coming to you because you are the expert. I don't think they're ever going to think that you're overstepping the line by looking out for their best interests. And you know, phrasing the question in the way that you have. If anything, they're just going to have more respect for you for highlighting you know the points that they need to consider. Same thing if you ask them about their insurance, because as property managers, we don't always manage their insurance. So it's just asking them, did you review your insurance last time I was up for renewal? We know there's been an increase in insurances. Have you had a comparative quote done? So it's it's all those other little ways and that are within your control and things that you do manage within your role normally, that you can add value for them in that way as well.

Yeah. And when people like doubt themselves of, you know, am I experienced enough to be, you know, ho hosting the annual investor audit, I would also say to them, your owner does not have access to 150 properties, investors, and what's going on with them. Like you hold that. You know exactly what the trend is, what other investors are doing, what other claims are like. No one else, no investor on your books has that intel. Exactly. Only you. Like, so therefore, you are the expert. 100%. Because how are they going to access what's normal? What's not normal? Is five plumbing visits normal a year? Is it not? Like you just you need to just tell them.

Exactly right. And I think also when you in this day and age with social media, the news, and everything else that we have, a lot of the time the wrong information is reaching them. So you really need to offer that service so that they can get an on-the-ground perspective of genuinely what is happening. And they're not going to get upset at you for that when you're just telling them the honest truth about this is what we're seeing at home opens. This is, you know, what we're hearing from our investors in terms of are they worried about what they've heard with the federal budget? Are they worried about negative gearing? Are they worried about interest rates? Because you're the one that is having those conversations with your clients. You're the one that knows what the cost of a plumbing job is or painting. You know whether those costs have gone up over the last 12, 18, 24 months. They don't have access to that. Like you're saying, even if you're managing a portfolio of 50 to 100 properties, you still have more knowledge than they do on any of those topics.

So basically, unless you're only managing three properties in your portfolio, there's a good chance you got more experience than them. 100%.

100%. Yeah.

Time Boxing And Reading Clients

And I look, I completely understand feeling like you are not going to add value or feeling like you're interrupting their day, because that is exactly what held me back. But it really is about having that mind shift and being the expert for them. So don't doubt yourself with that. And if you have to do a couple of, you know, pretend runs on your partner or your friend before you sit down and do one, then do that if it makes you feel more comfortable. And I can definitely say that the first few that I did definitely took me longer. I'll touch on that actually. And then as you you sort of start to master the art of being efficient with how you deliver that information and you build your confidence, you do get quicker at delivering that content for them. And quicker at taking control of the conversation.

Yes. So it's funny. I think when I'm very strict with 30 minutes on them, and Ann Anita was like, they went really good at, but they took me like an hour or just over an hour. And I was like, do not change that calendar by to an hour. You keep it 30 minutes, but I think you put a different spin on yours, which I think is really great because like the the training that I do is like really good basic training and covers the base, the basis, I guess, the foundation of what an annual investor audit should do. But then I just love that they are so adaptable to put your own twist in or you know, have another topic that you talk about. You can really layer them, but you can also like I would say doing them the basic for the first year, and then each year you do them for a client, you're adding on a different spin. Like I think that's what we will do in the office. But yeah, how how how long, how have you got them down in time? Like, what are you doing with time-wise with them? Not gonna lie, they're probably still taking me 45 minutes. Because we've been using this as a bit of a as a public coaching session as well.

So how long? 45. The about 45 minutes. But the reason being is that I am not actively in the portfolio anymore as a business owner. Uh so I'm not having that regular contact with the clients. So for me, it may have been 12 months since I've spoken to them. And I genuinely like connecting with my clients and having conversations and finding out, you know, how their trip to America went or, you know, what the kids are up to. So realistically, probably the first 10 minutes of that audit is me just conversing with them and catching up with them rather than jumping straight in. I do have clients where we did just jump straight in, and that that's also fine. But I think much like with any of your customer service that you offer, you do need to customize it for the client. So you may have a client that you know loves that the smooging and like likes to have that little chit-chat beforehand. And then there's other clients where you know, like one of my clients, he was on a lunch break, he was five foot, he was in his dorm, he was in his work. And I was like, we're gonna have to get in and get out on this way. So you kind of just got to read the room and work out, work out what's gonna suit that particular client as well. But you if you are the property manager and you're delivering the orders, you'll have a pretty good idea about that. And you may have just spoken to that client three months ago about some maintenance or a lease renewal or a rent review. So you don't necessarily need to have that initial kind of allowance for the the catch up with them.

Yeah, yeah. I can smash a catch up out in about five minutes, maybe three to five minutes, so it's like done, like keep on moving. Yeah.

Helping The Silent Majority

The the other 90% that didn't go ahead with an actual live annual investor audit. Do you have any intentions to do anything for them? Are you just gonna just leave it for the moment? Any thoughts and ideas?

SPEAKER_00 17:55

I was gonna leave it for the moment, but this had actually crossed my mind and about whether there is a way that we can get that information to them just to still support them and just give them an idea about how their property is performing. So potentially, I know you've said to me that when you had a client booked in and they just they haven't turned up to still record it and send it through, which I have done for a couple of clients. So that is an option because it is much quicker to get through it that way. The only reason I feel like that may not be as beneficial is because they don't have that opportunity to ask questions. And if sometimes, if depending on how the language that you use and how you frame the information from that audit for them, they may look at that report or you know, watch the video that you've recorded and be like, oh, I've got $300,000 in equity in that property, I'm gonna sell. And that is not what you want them to do. You know, that that's not the intent behind the audit. So it really is just about coming up with a framework to send to those clients. And that's sort of where I'm at at the moment, trying to work out what's the best way to be able to deliver that information for them without making them kind of go, Oh, I've got so much equity in the house, maybe I'll just, you know, sell it.

Yeah.

That's probably my biggest concern and the biggest hurdle that I want to overcome. But that will come down to language.

SPEAKER_01 19:23

Yeah. I I when you get a moment when you book your session in with Marissa, just get her to show you what she uses for those ones. I'm pretty sure she has a Canva, like a one-page Canva. She updates and does a market update on what the market's doing that's for everyone for that month. So if she's doing July, for example, she has her market update that she she embeds into that form. She does a maintenance score and she might do a tenant red flag score. So there is a couple of things she just checks. I don't know the how she processes it quickly in the back end to deliver it, but you can ask her. But she does that and then she sends that off to the client as you know, as their update, so they still get something.

So it's a slightly different version, really. It's it's more, it's almost like a live newsletter.

SPEAKER_01 20:14

It's sort of, but a little bit customized for them. But it would be something that would be fine on a certain size portfolio. Would you want to do it on a large portfolio? I think it'd be too, way too time consuming. We are looking at how to automate it, the process. Um, so that's something that we're working on at the moment, which still, yeah, it'll probably be a couple of months out. But I, you know, it it might, I don't think it will matter too much, even if it is just a generic live market update and you know, a bit of education on something, you don't actually have to give them that property investment report. But something that just even like, you know, if you haven't booked into your annual investor audit, here's a quick update, you know, to provide them something. Or the other idea is that, well, you've got the invite you can book in whenever you want. If you don't want it, you don't want it.

Yeah. Well, the other thought I just had while we were sitting here was potentially if you go through your folio, maybe the best way to do it is if you want to break it down over time, is to look based on the lease renewals and then do it, say 150 days out from the someone being due for their lease renewal, you can send them a little audit. Because the audit does, I find,

Lease Renewal Education With Lead Time

tie in with what their decision's going to be when the lease renewal time comes. And if you can cater that that sort of that audit that you're doing specifically for them, that's not in live in-person audit to be more what the format that you're talking about with Marissa and send that to them 150 days prior to the lease renewal, at least they're still getting some information about how their property is performing. And they can then review that in line with when the property manager then emails them, or sorry, if you are the property manager when you email them and you contact them about their lease renewal, at least they've kind of prepared for okay, the market's not as hot as it was before, or there's a couple of maintenance items that you should probably think about doing at your property. And if you do those, then that's where you're gonna get more value from your rent. So it sort of prompts that and prepares them so that you don't just have this assumption from people that, oh, we're just going to put the rent up another fifty dollars, but not necessarily understanding, well, you've got maintenance at the property that if you do it now, will not just add value at the rental return price, but also you're maintaining your asset longer term. So you it's an o education opportunity, I guess, as well.

Yeah. Yeah. I mean, even just like brainstorming that you could that could just definitely be something operationally that you can put into into the system where it's not actually related to the annual investor audit. It's just that we have a rule in our office that 150 days out we send an educational unleash renewals. Like that's exactly what you're saying. So not even not even linking it with the annual investor audit. No.

That's just something we don't just a a standalone thing. But I guess what what you could do and how this sort of stems from the investor audit is as part of that process you can still do the the investor report yourself and just see how that property's performing. So you can maybe include information about the yield on there for them and and and sort of I guess put that concept into dollars for them.

Yeah. Yeah.

And how, you know, if you you know look at doing this to your property in the next 12 to 24 months of the longer term maintenance plan, that will potentially increase that yield for you for the you know longer term or increase the value of the property. So you can still come at it from that perspective so they don't just feel like it's a pre-lease renewal sort of generic thing that you're doing. And also because at that point you're not necessarily going to know if the tenants are going to renew or not. So it's good for them to have an idea of maybe works that they could do when that tenant vacates or between the tenancies. So I think there's definitely a value add in there somewhere, not exactly an investor order, but also not just a least renewal process either there's something halfway between the two.

Because it is very much about planting seeds so that their mind their mindset is prepared for that call of you rent and can't move.

Yeah particularly in this in this market where in the economy I guess that we're in at the moment with the the cost of living being quite high for a lot of people to throw something at them 90 days out from that lease being due if that tenant's going to vacate that may not be enough time for them to prepare either mentally or financially for for whatever it is that you're suggesting. Yeah. So or whatever it is that it's not just a suggestion it's something they need to do in order to hold the value of their property or find good tenants because you know there's a wall that's falling down and really needs to be patched and painted. So I think it's that lead time is quite important particularly in this current economy.

Yeah 100% to finish off if you were a if you how do I want to finish this with a question what advice would you give to other property managers that know about doing it but just haven't implemented it what

How To Prep Before You Start

would probably be the first piece of advice you would give them apart from just do it.

Like is there anything I could do to like prep yeah I would say well the first thing to do would be get on core logic if that's what your agency is using and have a look at the investor report and just familiarize yourself with it so you're comfortable with the information and then do a little bit of research and understand what a yield is, how to calculate it and those kind of things. Because I think once you've got that confidence in understanding the information that will remove your fear of actually going the next step and doing it.

Yeah.

So I would say just actually look at the core logic report or the rent find or suburb finder or whatever the the software is that that agency uses and just have a look at that report.

Yeah.

And do it on one of the properties in your folio or your own property because it's really interesting information to have. And and then just understand that what's actually in it. Because the the fear of the unknown is what's going to stop you.

Yeah correct yeah the if you're a business owner or head of department um listening today that would be a really great like team meeting to dissect like even if you've got like a business if your boss owns a rental property do it on his property. I mean I that sounds so stereotypical his but you know I mean like they do it on someone's investment property in the office that'd be do it as a live training session almost.

And even even if there is you know no immediate plan to implement the audit it's still a really worthwhile training session to do with your team. Yeah. And especially when you've got change of team I've definitely found this so you know I'm sitting at a team meeting and I think my team knows all about something because I've done this in training before but then I realise well actually they don't know because that was the last that was several years ago when there was different team members here and we went through this whole you know process of doing you know audits or whatever whatever the case may be mortgage insurance and and you know understanding how mortgages work and that. So I think it's very easy as an operation manager or as a business owner to assume that your team know everything that you know even if you have done training on it before if it hasn't been utilized there's a very good chance that that's been forgotten.

Oh my God I had you it's making me laugh because yesterday I was sitting with a team and they were like this owner wanted a spreadsheet on all these quotes and the property manager was like fuck that I'm not doing a spreadsheet I was like just get Claude to do it. I'm not it killed me she turns to me she goes who's Claude is he

Team Training And Repetition That Sticks

one of the VAs I was like are you kidding me right now? Are you being serious? She's like is he a VA's like he's not a VA oh my God I said do you girls not listen like like you know I like I preach this so much to like everyone else and then it's like my team my team is asking me. And then it was I was then having a joke about it during the day and then I had an the senior property manager goes to me what's Claude I was like guys honestly I need to go home I can't cope with I can't cope with this so I had to actually show them how to put the prompt in to do it and but it was such an eye-opener because we just assume people know.

Yeah 100% and I think you know you like I have conversations with a lot of people and I I'm sure that I relay that information onto the team but maybe it's just been in a conversation with one of my property managers and not, you know, the other two and so it's very easy for information to get lost and that assumption is a really dangerous yeah dangerous thing to do as an operational manager or as a business owner. Even if you think you've covered it and your intent is good, it would be worth spending sort of 10 minutes of your weekly meeting just repeating repeating yourself even if even if it feels repetitive. Every single week till you die repeat. Yeah and this is the other thing is I think if if it's not like if you've got property managers or you're a property manager yourself and you don't have an investment property or you don't own your own property these things are not necessarily in the forefront of your mind. So to assume that people think about those things just because you do is where you end up with that discrepancy. It's not natural and I think um you know there's a lot of younger property managers out there as well who you know have not yet purchased a property or purchased an investment. So that whole process is foreign to them. And I think if nothing else set them up for their own personal success and bring someone in that can talk about those topics and they're qualified to do so. But not only is it going to help them, it's really going to help them in their workplace and with their clients because they're going to have that understanding that even if they're not having a direct conversation about that owner's mortgage knowing the bigger picture and seeing how all the puzzle pieces fit together it's just going to make them better at their job. Absolutely so training in your office does not just have to be on legislation on customer service. You know, get the mortgage broker in, get the accountant in, talk about depreciation schedules, get all that information into your property manager's brains so that they are confident and they're enabled and you're going to have a much more productive team that way.

It's also a a life school like you know they could potentially help their parents or their brothers or their sisters or their friends like it's a life school.

Exactly knowing how that works. And this is the other thing is like they may just be having a conversation with their sister or their friend and then their friend will then go have the conversation with their partner. Their partner will then talk to someone at work about it and then that person at the work goes oh wow they must be really good at their job. And it like it just feel feel you know feeds back that way just from having conversations with people. Yeah yeah and it just it may not be in any way related to your job specifically at that point in time. So it's so true.

The 12 Month Follow Up System

I was just going to say the other thing we didn't touch on was the follow up 12 months later. Oh yeah. So just create a task in your system and follow up that client once you've done the audit initially. Yes okay to offer them that service again in 12 months time and if you're saving the report from when you did it, that could be a really good opportunity to to look at the difference between the two.

Are you putting it in as a task or compliance section of PropertyMe I've just been putting it in as a task in PropertyMe. Yeah for myself yeah yeah so we so for us and I think that's that's perfect for for you and your size office for us what we've done is we have done the portfolio uncertain months so we know like April May June July and we've got an individual portfolio. There's one that goes out in April one that goes out in May. So we've done it that way. Yeah which is a bit different but it's just how it works easier for us. But yeah good to know the different ways because that makes total sense in property me to have it set up.

And it might be different in other softwares but a task of some sort or some sort of even if you don't have property me or property tree, anything like that, even if you were just to use your Outlook calendar. Yeah. Like just something to prompt you to reach back out to that person because again they're just going to be blown away the fact that you've contacted them again 12 months later. Oh wow that came around so quick didn't realise it's been 12 months since the last time so I wonder whether this is too too advanced like when I say advanced too ahead of the time too ahead.

But I wonder whether you could just get that invite and just change the date for 12 months so it's in their calendar with the same link. Would that work? Like through your booking system or yeah I'm pretty sure that you can just go onto your Outlook because it comes automatically on your Outlook. Yeah. Can you not just change that date? Yeah probably in 12 months? Yeah probably and it's like I'll see you in 12 months time and then you just change the date and it'll shop in the calendar.

Yeah true. Yeah that that's another alternative yeah and then it's done. Then it's done it's then if if it doesn't work for them as they get closer they can always just change it. Yeah.
